“Which platform should we use?” is one of the most common questions we get — and one of the most commonly answered with marketing arguments instead of engineering ones. Shopware and Shopify are both excellent platforms. They are also fundamentally different systems, and the right choice depends on where your complexity lives.

The real difference: where your complexity is allowed to live

Shopify is a hosted platform: infrastructure, scaling and upgrades are Shopify’s problem. The trade is that your customization lives at the edges — apps, APIs, and themes. Complex business logic must fit the platform’s extension model or live in external services you build and operate.

Shopware — particularly self-hosted Shopware 6 — inverts this. You own the runtime. Deep customization of pricing, checkout, B2B workflows and integrations happens inside the platform, with full control and full responsibility.

When Shopify is the right engineering answer

  • Your differentiation is in product and marketing, not in operational logic
  • Standard checkout and pricing models fit your business
  • You want a small (or no) platform engineering team
  • Traffic spikes are large and unpredictable — Shopify absorbs them invisibly

When Shopware earns its complexity

  • B2B requirements: customer-specific pricing, quotes, approval workflows, complex catalogs
  • Deep ERP and logistics integrations where you need control over data flows
  • Checkout logic that is genuinely custom — not just styled differently
  • European market requirements around data control and hosting

The mistake to avoid

The expensive failure mode is choosing one platform and building as if it were the other: fighting Shopify’s boundaries with a web of workarounds, or running Shopware without the engineering ownership it assumes. Both end in replatforming projects that were avoidable.
